Outcome metrics versus activity metrics.

Red flag: Dashboards show PR counts and AI-code share only.

The three statements

Each is rated from 0 (not true) to 4 (fully true). The dimension score is their average.

1. We measure outcomes such as lead time, reverts and production incidents.
2. We do not treat PR counts or the share of AI-written code as success measures.
3. Reviews of these metrics regularly change decisions.

Evidence to gather

Dashboards in use, metric definitions.

Score from evidence, not impressions. Where two people score the same team, the statements they disagree on are where to look first. The assessment's compare view lists them.

If D7 is your weakest dimension, start here:

• Replace PR-count dashboards with lead time, review wait, revert rate and incidents per change.
• Review the metrics monthly with the people who own the stages.
